Turning a weekly panic into a weekly decision is how you scale operations without scaling operational chaos.

Not every ASIN deserves your ad budget.
When I took over a large portfolio, the easy move was obvious: same bid rules, same budget logic, same weekly review for every ASIN. It looks fair, but it’s expensive.
- Losers kept bleeding because nobody had a rule for when to cut.
- Winners ran out of stock while we were scaling their ads.
- Aged inventory sat there because it wasn’t anyone’s priority.
So I didn’t start by adjusting bids or adding campaigns. I started with one question: what does each parent listing need from us this week?
The Five Buckets
The answer is different for every one of them. So I split the portfolio into five buckets, each with its own objective, its own rules, and its own spend limit:
- 🔴 Stop the Bleeding: margin-negative ASINs draining profit
- 🟡 Clear Aged Stock: inventory traps eating fees
- 🟢 Scale / Restock: the winners that fund the business
- 🔵 Fix Conversion: clicks without conversions are a content problem
- ⚪ Monitor: low priority, reviewed less often
What Changed
- Every parent comes out with one bucket, one action, and next week’s spend. No debate.
- Scaling stopped hurting us. A winner with under 30 days of stock gets a PO, not more ads.
- The PPC meeting changed. We stopped asking “why is TACoS up?” and started asking “which bucket moved, and why?”
Most teams manage ASINs. The profitable ones manage buckets. Every ASIN has a role. Every dollar has a limit.
